  1. Audit your calendar. Categorize every meeting from last week as "building" (architecture, strategy, enablement) or "blocking" (approvals, escalations, firefighting). If blocking exceeds thirty percent, you have your diagnosis.
  2. Identify one approval you can replace with a framework. Pick the most frequent request that lands on your desk. Write a decision framework with guardrails that lets teams self-serve.
  3. Schedule one architecture review. Not to approve a specific project, but to map system dependencies and teach teams to ask "what breaks?" before shipping.
  4. Ask your teams: "What do you need from me that you currently have to ask permission for?" Their answers will reveal your bottlenecks.
  5. Commit publicly. Tell your executive team and your engineering organization that you are shifting from gatekeeper to architect. Name the change. Make it real.
