The Post-Conversation Protocol
Leading Through Hard Conversations
The Post-Conversation Protocol
Within twenty-four hours of every hard conversation:
- Document what was decided and what was not. Decisions that feel clear in the room often become ambiguous in memory.
- Send a written summary. "To confirm my understanding, we decided X with the following trade-offs accepted. Please reply if this does not match your understanding."
- Schedule the follow-up before the meeting ends. When will you review whether this decision was correct? What signals will you look for?
- Reflect on your effectiveness. Did you translate well? Did you frame trade-offs or defend positions? Did you need your walk-away condition?
- Update this framework. If the conversation revealed a blind spot, add it.
