The Post-Conversation Protocol

Leading Through Hard Conversations

The Post-Conversation Protocol

Within twenty-four hours of every hard conversation:

  1. Document what was decided and what was not. Decisions that feel clear in the room often become ambiguous in memory.
  2. Send a written summary. "To confirm my understanding, we decided X with the following trade-offs accepted. Please reply if this does not match your understanding."
  3. Schedule the follow-up before the meeting ends. When will you review whether this decision was correct? What signals will you look for?
  4. Reflect on your effectiveness. Did you translate well? Did you frame trade-offs or defend positions? Did you need your walk-away condition?
  5. Update this framework. If the conversation revealed a blind spot, add it.
